1. As the group leader, be at the venue well before anyone else arrives. Make sure that your deputies are there early with you. Discuss the agenda & relevant issues. 2. Greet each participant personally & give them a copy of the meeting agenda & something else such as a report/case study to read & respond to later to keep them busy & SILENT [as much as possible] until the meeting begins. Be sure to tell each person what you are handing them & what to do... in a short sentence with a cheerful look on your face. Your deputies should assist with this. Don't worry that you are repeating the instructions to each & every person. 3. Make sure that the conference room is appropriately arranged with posters & charts up relevant to the work in progress. Be sure that you & you deputies are spread around the group to break up the them & us feeling. 4. Eliminate the 'small talk' & keep the group on task as much as possible. If absolutely necessary, ask 'difficult participants' to stay behind after a session for a brief discussion with you & your deputies to organise ways to give 'them' something extra to do.
